A Holiday Bundle Product Sold Out: How to Recover Sales Without Cancelling the Entire Bundle
Last checked: 6 November 2026, against Push Bundle’s help docs and changelog (27 and 29 October 2026), its Shopify App Store listing, and the FTC’s guide to the Mail, Internet or Telephone Order Rule. Who this is for: Shopify stores selling holiday gift boxes, mix-and-match packs or fixed bundles, where one popular item has just sold out. Reading time: about 15 minutes.

When a bundle product is out of stock, don’t cancel the bundle. Find every bundle that uses the sold-out item, swap it for a fair substitute or remove it from the pick list, update what shoppers see, and give customers who already paid a clear choice. Most stores can do all of this in under two hours, and the bundle keeps selling while you wait for stock.
The pre-season work is covered in our BFCM bundle inventory planning guide. This guide covers the part that starts after something sells out: the first hour, the clicks in your Shopify bundle app, the wording for your storefront, and the orders that are already paid.

Key takeaways
One sold-out item can stop several bundles at once, because Shopify only sells a bundle while every component is in stock. Find all of them before you fix one.
Decide by restock date. If stock is back within your shipping window, wait and say so. If not, substitute, change the bundle format, or retire the offer.
A fair substitute is the same price or higher, does the same job, and still leaves you a profit. “We had too many of these” isn’t a reason to put something in a gift box.
Pick-your-own bundles survive stockouts best. In Push Bundle, a sold-out item inside a Build Your Own Box or mix-and-match bundle shows an “Out of stock” badge, and the bundle stays on sale.
Never swap an item in a paid order without asking. In the US, the FTC’s Mail Order Rule says you need the buyer’s agreement to a substitute, and a full refund option for delays.
Stop the ads and emails that point at the old offer first. They keep sending buyers to a bundle that can’t ship.
Why one sold-out product can stop the whole bundle
A bundle is only as available as its scarcest part. Shopify works out how many bundles you can sell from each component’s stock, and the lowest number wins. Our Q4 bundle strategy guide walks through the maths: a box needing two soaps and one candle, with nine soaps and eight candles in stock, can only be sold four times.
That rule protects you from overselling. It also means that one item running out can take a whole gift set off your store, even when every other item is on the shelf. A merchant described exactly this in the Shopify Community: a bundle of products A, B, C, and D showed as unavailable when one item ran out, and they wanted shoppers to “buy the bundle but select an alternative” (Shopify Community, August 2023). The thread never got an answer.
How much a stockout hurts depends on the bundle type:
Bundle type | What happens when one item sells out | Fastest fix |
|---|---|---|
Fixed bundle (same items every time) | The whole bundle becomes unavailable | Build a backup bundle with a substitute, or pause it |
Build Your Own Box | Only that item is unavailable; shoppers pick from the rest | Remove the item or add a substitute to the step |
Mix and match pack | That variant can’t be picked; other variants still sell | Cap or remove the variant, add a new one |
Volume bundle (“buy 3, save 15%”) | The product itself is sold out, so the offer can’t be used | Point shoppers to a similar product with the same offer |
Cross-sell bundle | The pairing breaks, and the main product may still sell alone | Swap the paired item for a compatible one |
Two Shopify settings can hide the problem instead of solving it. Untracked products and products set to keep selling when out of stock are left out of the bundle count. Turning those on to keep a bundle visible creates orders you can’t ship, so leave them alone unless new stock is confirmed.
The first 60 minutes after a bundle product sells out
Speed matters more than polish in the first hour, because ads, emails, and gift guides keep sending people to the offer. Work through these in order.

Pause paid traffic to the offer. Stop ads, scheduled emails, SMS, and affiliate posts that link to the affected bundle. A paused ad costs nothing; a click to a bundle that can’t ship costs the click and the customer’s trust.
Check the restock date. Ask your supplier or warehouse for a firm date and quantity, in writing. “Next week, probably” isn’t a date.
Count the paid orders that include the item. In Shopify, filter unfulfilled orders by the product. These customers come first, because they’ve already paid.
List every bundle that uses the item. See the next section; this is the step most stores skip.
Tell your support team. Give them one sentence about what’s happening, and when they’ll get the full answer, so nobody improvises a promise.
Step 1: Find every bundle that uses the sold-out product
Popular items get reused. Your best-selling candle may be in a fixed “Cozy Night” set, in the pick list of a Build Your Own Box, in a “buy 3, save 15%” volume offer, and in a cross-sell next to a diffuser. Fix one, and the other three keep failing.

How to find them in Push Bundle:
Go to Apps > PushBundle > Bundles List.
Open each bundle that could include the product. In a Build Your Own Box, check every Choose Product step, including steps that add a whole collection.
Write down each bundle’s name, type, and status in a simple sheet: bundle, type, uses the item how many times, orders in the last 7 days.
Sort by orders in the last 7 days. Fix the busiest bundle first.
If a step adds a whole collection, the sold-out product is in that step even though you never picked it by hand. Check collection steps carefully.
Step 2: Decide whether to wait, substitute, change format, or retire the bundle
The right move depends on two things: when stock comes back, and how central the item is to the gift. A missing ribbon is a small swap. A missing hero product, such as the perfume in a perfume gift set, changes what the customer is buying.

Situation | Best move | What to tell shoppers |
|---|---|---|
Restock arrives before your last order day, with enough stock | Wait. Keep the bundle on, but show the ship date | “Ships from 2 December” on the bundle |
Restock arrives too late, item is a minor part of the gift | Substitute the item | “Now with [new item]” on the bundle |
Restock arrives too late, item is the hero of the gift | Retire the bundle, and promote a close alternative | “Sold out for Christmas. Try [other bundle]” |
Many items are running low at once | Change format: turn the fixed set into a pick-your-own box | “Build your own [set name]” |
No restock this season | Retire the bundle and remove it from all campaigns | Remove the offer; don’t leave a dead page in ads |
Work out your last order day backwards from your carrier’s cut-off. For Christmas 2026, USPS recommends sending Ground Advantage by 17 December for delivery by 25 December (USPS). Gift boxes take longer to pack than single items, so your own cut-off is a day or two earlier. If new stock lands after that day, waiting isn’t an option for Christmas buyers.
Step 3: Choose a substitute customers will accept
A substitute should feel like a fair swap to the person opening the box. Check it against four questions before you publish it.

Same value or higher? Compare the retail price, not your cost. A $12 candle swapped for an $8 candle reads as a downgrade, even if the box price drops.
Same job? A hand cream can replace a body lotion in a self-care box. A notebook can’t replace a candle.
Same story? If the box is “Vanilla Evening”, the substitute needs to fit vanilla and evening. Scent, color, and theme are part of what people bought.
Still profitable? Recheck the margin with the substitute’s cost, packaging, and shipping weight. Our bundle profit margin guide has the full method.
A quick worked example: a “Cozy Night” box sells for $48 and holds a $16 candle (cost $5.50), a $14 mug (cost $4), and $22 of cocoa and cookies (cost $6.20), so $52 of items for $48. The candle sells out. You have two options:
Option | Retail value | Your cost | Box margin before shipping and fees |
|---|---|---|---|
Original box | $52 of items | $15.70 | $32.30 |
Swap to a $15 travel candle (cost $5) | $51 of items | $15.20 | $32.80 |
Swap to an $18 large candle (cost $7.50) | $54 of items | $17.70 | $30.30 |
Both swaps keep the box worth what the shopper paid. The large candle costs you $2 more per box but makes the message easy: “now with a bigger candle”. In December, an upgrade is often cheaper than the support time a downgrade creates.
Don’t choose a substitute just because it’s overstocked. Our inventory planning guide makes the same point: the substitute has to make sense to the customer, or you trade one problem for returns.
Step 4: Update the bundle in Push Bundle
Here’s what to change for each bundle type. Push Bundle is the setup path we know best; the same ideas apply in other apps under different menu names.
What Push Bundle does on its own when stock runs out
Push Bundle’s help docs describe two cases (What happens when a bundle product is out of stock):
One item inside the bundle sells out: shoppers see an “Out of stock” badge on that item, and the bundle stays on your store. They pick something else.
The bundle product itself sells out: Push Bundle sets it to Draft, so it disappears from your store. When you restock, check that its status is Active again in Products.
You can change the badge wording in Translation Settings, for example, to “Sold out for Christmas”.

Build Your Own Box: remove or replace the item in the step
Go to Apps > PushBundle > Bundles List and open the box.
Open the Choose Product step that holds the item.
Click Browse, tick the substitute, and click Add selected. Take the sold-out item out of the step’s product list if you don’t want it shown at all.
Check Restrictions. If the box needs exactly five items, make sure enough products are left for shoppers to finish it (product step guide).
Check the Preview, then save.
Should you leave the sold-out item visible with its badge, or remove it? Leave it if the restock date is close and you want people to know it’s coming back. Remove it if it’s gone for the season, because a grid full of badges makes the box look picked over.
Mix and match: cap the scarce variant
When a variant is nearly gone rather than gone, a limit protects what’s left. On the Growth plan, Mix & Match bundles support min/max and per-variant limits, so you can allow “max 1 Vanilla” per pack while stock lasts. The list layout added on 27 October 2026 can show each variant’s stock on its row (Push Bundle changelog).

Fixed or volume bundles: switch it off; don’t delete it
A fixed bundle can’t route around a missing item, so switch it off until it’s fixed. Open the bundle, set Status to Inactive, check the Preview badge, and save (How to turn a bundle on or off). Switching off keeps every setting, so you can turn it back on the day stock arrives. Deleting it loses the setup and its history in your bundle analytics.
Then build the replacement: duplicate the idea as a new bundle with the substitute, and point your ads and emails at it.
Bundles sold in your shop (POS)
If you sell bundles at the counter, the stockout hits there too. Since 27 October 2026, Push Bundle takes component stock from the POS location where the bundle is sold, so a shop can run out before your warehouse does (Push Bundle changelog). Check stock per location, and move stock between locations before you substitute.
Step 5: Update what shoppers see
Shoppers forgive a change. They don’t forgive a surprise. Update every place the old bundle appears, with wording that says what changed and what they get.

Where | Example wording |
|---|---|
Bundle title or description | “Cozy Night Box, now with a large vanilla candle” |
Product page note | “Our mini candle sold out, so this box now includes the large size at the same price.” |
Sold-out item badge | “Sold out for Christmas” or “Back 3 December” |
Site banner | “Some gift box items have sold out. Every box still ships by 17 December.” |
Gift guide or blog | Swap the photo and item list, or link to the replacement bundle |
Three places stores forget:
Bundle photos. If the photo shows the old candle, the shopper expects the old candle. Update it or add a line under it.
Gift guides and blog posts. If you embed bundles on other pages or partner sites, update those too.
Saved carts and abandoned-cart emails. Pause abandoned-cart flows for the old bundle, or the email invites people back to something that’s gone.
Step 6: Protect customers who already ordered
This is where most of the money and goodwill is at risk. Some customers paid for a bundle that includes the sold-out item, and you can’t ship it as sold. You have three fair options, and the customer should choose.

Option | When it works | How to do it |
|---|---|---|
Customer approves a substitute | The swap is equal or better | Email the substitute and ask them to reply “yes”. Ship once they agree |
Ship the rest now, refund the missing item | It’s a small part of the box, and the date matters | Refund only that item’s line (below) and ship the rest |
Cancel and refund in full | The missing item was the point of the gift | Full refund, including shipping, fast |
What the rules say (US)
If you sell to US customers, the FTC’s Mail, Internet or Telephone Order Merchandise Rule applies. Its business guide says:
You need the buyer’s prior agreement to send a substitute, and the substitute must not be “materially different”. Design, style, color, and promoted use all count as material.
If you can’t ship on time, you must send a delay notice before the promised ship date (or within 30 days if you gave no date). It must give a new ship date or say you don’t know one, and offer a free way to cancel for a full refund.
Refunds for cancelled orders are due within seven working days for card payments (strictly, payments not made on your own credit account), and must be money back, not store credit.
If you ship part of an order, refund the difference for what you didn’t send.

How to refund only the missing item in Shopify
Push Bundle lists every bundle item on its own order line, marked Part of: with the bundle name, so you can refund one item and keep the rest of the order (How to refund one item from a bundle order):
Open the order in Orders and click Refund.
Find the sold-out item’s line, marked Part of: your bundle.
Enter the quantity to refund, for example, 1.
Check the amount, then click Refund.
Check the amount carefully. A bundle discount is spread across its items, so the refund for one item may be less than its full retail price. In the Cozy Night example, the $16 candle’s share of a $48 box worth $52 is about $14.77. Tell the customer the exact figure in your email.
Three customer emails you can copy
1. Substitute approval
Subject: A quick question about your Cozy Night Box
Hi Sam, thanks for your order. The mini candle in your box sold out faster than we expected. We’d like to send our large vanilla candle instead, at no extra cost. Reply “yes” and we’ll ship by 4 December. If you’d rather not, reply “refund” and we’ll refund the candle and ship the rest today, or reply “cancel” for a full refund.
2. Ship now, refund the missing item
Subject: Your box ships today, minus one item
Hi Sam, your Cozy Night Box ships today. The mini candle sold out, so we’ve refunded $14.77 for it to your card. You’ll see it in 5 to 10 days. Sorry for the change.
3. Delay notice
Subject: Your order will ship on 9 December
Hi Sam, one item in your box is back in stock on 8 December, so your order will ship on 9 December. If that’s fine, you don’t need to do anything. If you’d rather cancel, reply “cancel” or use this link and we’ll refund you in full.
Under the US rule, silence counts as agreement only when the new date is within 30 days of the original promise. Beyond that, you need a “yes”, or the order must be cancelled and refunded.
Fixed bundles vs pick-your-own boxes during a stockout
This stockout is also a lesson for next season. Fixed bundles fail completely when one item runs out. Pick-your-own boxes fail gracefully, because the shopper simply chooses something else. In Push Bundle, a sold-out item in a Build Your Own Box or mix-and-match pack gets a badge, and the bundle keeps selling.
If one of your fixed gift sets keeps running into stock problems, rebuild it as a guided box with a short, curated pick list. You keep the gift feel and lose the single point of failure. Our guide to fixed vs mix and match bundles compares the two formats, and our holiday gift box tutorial shows the setup.
Shopify’s free Bundles app builds fixed bundles and multipacks, not boxes the shopper fills (Shopify native bundles limitations). So moving to pick-your-own needs an app.
Mistakes that turn one stockout into lost sales
Fixing one bundle and missing the rest. Search every bundle, including collection-based steps, before you change anything.
Swapping items silently. It feels faster. It brings returns, complaints, and, in the US, a rule breach.
Leaving ads running. Every click lands on a bundle that can’t ship.
Turning on “continue selling when out of stock” to keep the bundle visible. You’ll take orders you can’t fill.
Deleting the bundle. Switch it off instead, so it can return the day stock does.
Downgrading the gift without saying so. A cheaper substitute needs a clear note, or an upgrade.
Forgetting abandoned-cart emails and gift guides. They keep promoting the old offer for days.
After the rush: turn the stockout into next year’s plan
When the season is over, write down what sold out, on which day, and which bundles it touched. That list is the most useful input you’ll have for next year’s forecast. Also check:
Which substitutes customers accepted, and which they refused.
Whether pick-your-own boxes kept selling while fixed sets stopped.
How many orders needed a refund, a delay notice, or a cancellation.
Feed it into your January review. Our post-holiday sales strategy shows how to reuse holiday bundle data, and the Q4 bundle strategy guide covers the full season from November to Q1.
Where Push Bundle fits
Push Bundle helps in three ways during a stockout: sold-out items inside pick-your-own bundles get a badge instead of taking the whole bundle down; you can switch a bundle off and back on without losing its setup; and each bundle item has its own order line, so you can refund one item and keep the rest.
What it won’t do: it doesn’t pick substitutes for you, and it doesn’t email customers about changes. Those are your decisions, and this guide is the method.
Build Your Own Box, mix-and-match bundles, and per-variant limits are on the Growth plan ($14 a month, with a 14-day free trial). Volume bundles and POS work on the free plan. See Push Bundle on the Shopify App Store.
